Fleet logistics: real-time tracking for 1,400 trucks in 21 days

The situation

• A Mumbai logistics operator with 1,400 trucks ran dispatch from a 38-tab Excel spreadsheet. They'd hired a contractor to build a Replit app that pinned trucks on a map.
• Useful, but every dispatcher still had Excel open. Drivers had no app, customers had no ETAs, and exception handling (delays, breakdowns, customs) lived entirely in WhatsApp threads.
• The company had won a contract with a Fortune 500 retailer that required real-time visibility, ETA SLAs, and an exception escalation API. They had 3 weeks.

• Dispatcher console with live exceptions, ETA drift, one-click reassignment
• Customer-facing tracking links with photos and SMS notifications
• Exception escalation REST API for the retailer's TMS
• Inngest pipeline for ETA recalculation triggered by GPS + traffic

The result

• The retailer's contract is now on auto-renewal. Two more enterprise shippers have signed on the back of the visibility platform.
• Dispatcher headcount stayed flat while volume grew 38%. The COO reports that the operations room used to feel like a war room and now feels like a control tower.
