The situation
- A Mexico City same-day courier startup had a beautiful merchant portal built on Bolt.
- Couriers, however, picked up jobs by replying to a WhatsApp group and proof of delivery was a photo via SMS.
- They had 600 couriers in 3 cities and a partnership with a major retail chain on the line.

- Expo driver app with job feed, accept/reject, Mapbox navigation
- Offline-tolerant proof-of-delivery photo pipeline
- Stripe Connect Express onboarding + daily automatic payouts
- In-app courier earnings ledger
- Real-time dispatch from merchant portal to courier app
- Per-courier crash reporting via Sentry, fixed a low-RAM camera issue early
The result
- The retail chain partnership signed 9 days after rollout.
- Job volume tripled in the first month at the same courier headcount because couriers could accept more jobs per day. The founders have since opened a 4th city using the same playbook.
